The same campaign has five names across media, analytics, and CRM. What should you build before AI?

AI cannot repair broken keys. Before budget optimization, connect every campaign to a canonical ID, retain native IDs, and measure reconciliation coverage.

Campaign markers in different shapes converge on a central amber key and continue through three orderly transparent paths.
Before comparing spend, pipeline, and revenue, retain source IDs and reconcile them to one stable canonical identity. · Generated with OpenAI

Direct answer: build a canonical campaign identity that is independent of the display name in each platform. Give every business initiative an immutable ID; retain the native IDs from ad platforms, analytics, automation, and CRM; then map them to that key. Define hierarchy, market, offer, owner, active window, correction policy, and reconciliation status. Only then let AI compare spend, responses, opportunities, and revenue. Without this layer, a model can produce a fluent summary of unreliable joins.

The symptom appears in operating reviews: media reports ‘Q4_PMax_Brand,’ analytics shows ‘q4-brand,’ CRM stores ‘October campaign,’ and finance uses another label. A join can duplicate spend, drop opportunities, or attach revenue to the wrong initiative. Renaming everything is not enough. Names change, vendors reuse conventions, and one initiative can span multiple flights, markets, creatives, and channels.

Treat the name as a label and the ID as the key

Google documentation shows that UTM parameters send campaign information into Analytics and that ValueTrack can place system IDs such as campaignid in tracking URLs. HubSpot supports campaign UTM values and campaign reporting with contacts, deals, or orders. These capabilities transport and analyze signals; they do not establish a company-wide identity across tools. Your internal contract must specify which key survives a renamed campaign, agency transition, or platform restructuring.

Keep the hierarchy small: program or initiative; canonical campaign; market-and-period execution or flight; native ad or creative. Do not force every tool to represent the same hierarchy. Store the relationship instead. The platform ID identifies the source object; the canonical ID identifies the business decision you want to compare. Auditability requires both.

Define a Campaign Identity Contract

  • Canonical key: immutable ID without a name, channel, or date embedded when those attributes can change.
  • Business scope: objective, offer, audience, market, currency, owner, and cost center.
  • Hierarchy: initiative, campaign, flight, and asset, with declared cardinality.
  • Native keys: account, campaign, group, ad, tracking URL, and other observed source IDs.
  • Time window: start, end, time zone, conversion window, and late-event policy.
  • Governance: who creates, approves, corrects, retires, and adjudicates exceptions.
  • Lineage: source system, field, capture time, version, and applied transformation.
  • Permitted use: reporting, operations, activation, or analysis; identity never grants causal inference.

Do not turn taxonomy into an unmaintainable code. A name can help people recognize market, offer, channel, and flight, but the key must survive abbreviations and reorganizations. If CRM or martech already has a stable campaign ID, evaluate reuse. Add a new master only when no existing key meets stability, uniqueness, and traceability requirements.

Operate a mapping ledger with four states

The ledger holds one effective-dated row for each native-to-canonical relationship. Every row is reconciled, orphaned, ambiguous, or retired. Reconciled means one valid relationship; orphaned means a source object has no canonical campaign; ambiguous means more than one candidate; retired preserves an ended relationship for history. AI can suggest matches from names, dates, URLs, and owners, but a person must resolve ambiguity.

Corrections must be idempotent. Reprocessing the same agency file cannot create another campaign. Late platform cost should update the affected window without rewriting unrelated history. A URL with an incorrect UTM needs a correction record and effective period, not deletion of the original evidence. Google's scope guidance matters here: adding manual campaign values to interactions that are not new acquisition interactions can produce misattribution.

Deliver a six-week pilot around one decision

Choose one product line and one real question, such as spend and accepted pipeline by campaign. Week 1: inventory systems, IDs, and the current report; baseline coverage and reconciliation time. Week 2: approve hierarchy, fields, owners, and exception rules. Week 3: build the ID registry and ledger. Week 4: connect one media platform, analytics, and CRM with replay. Week 5: run a shadow report beside the current process. Week 6: correct defects, complete the runbook, train owners, and decide whether to expand.

Deliverables include the identity dictionary, ID generator or master registry, field map, UTM rules, versioned ledger, uniqueness tests, spend-to-pipeline reconciliation, exception queue, monitoring, runbook, and agreed decision output. Cost rises with fragmented accounts and agencies, markets and currencies, missing historical IDs, redirects and shorteners, offline conversions, multiple CRMs, retroactive corrections, API limits, and near-real-time requirements.

Accept the work on coverage and correctness, not dashboard polish

  • Media coverage: share of spend with valid native and canonical IDs.
  • Commercial coverage: share of eligible leads, opportunities, and revenue linked to a canonical campaign or explicitly unknown.
  • Integrity: duplicate IDs, ambiguous relationships, orphans, and ownerless changes.
  • Reconciliation: variance between source spend and loaded spend, with tolerance and as-of date.
  • Operations: time to register a campaign, resolve an exception, and correct history.
  • Decision readiness: comparable campaigns in the agreed report and blocked questions that remain visible.

Keep three questions separate. Identity asks whether records belong to the same initiative. Attribution assigns credit under a rule or algorithm. Incrementality estimates what changed because of the investment. A perfect join does not prove lift; it makes observed spend and outcomes comparable. Preserve unknowns rather than forcing every contact or order into a campaign.

Assign ownership and bound the AI

Marketing Operations owns conventions and campaign registration. Media teams and agencies retain native IDs and parameters. Data owns the ledger, quality tests, and replay. Revenue Operations protects commercial fields and events. Finance defines eligible spend and revenue. Privacy reviews purpose and minimization. An AI partner can design the contract, integrations, matching suggestions, and evaluation; it cannot autonomously decide attribution, causality, or financial truth.
