Your lead form asks too much and still produces weak leads: enrich with AI without hiding uncertainty

Ask only what changes the conversation. Enrich the rest with provenance, date, confidence, correction, and an explicit unknown state.

A short form sends a lead through evidence-based enrichment, uncertainty review, deduplication, and CRM feedback.
The Lead Evidence Contract separates what to ask, enrich, verify, and leave unknown. · Generated with OpenAI

The direct answer: do not replace a long form with a record that looks complete because a model guessed. Ask only what is needed to respond and route the inquiry. Enrich secondary fields when an authorized source exists. Store provenance, timestamp, and confidence at the field level. Keep unknown as a valid state, and require human confirmation before uncertain data changes priority, territory, or offer.

This is not only a form-conversion problem. Marketing celebrates more submissions while sales sees the wrong company, stale titles, duplicate records, and invented intent. The CRM becomes less credible. The business outcome is more sales-accepted opportunities with less buyer effort—not maximum field completion or raw lead volume.

Use the Lead Evidence Contract

  • 1. Declared — provided by the prospect, with context and applicable permission.
  • 2. Existing — previously verified in the CRM, with owner and date.
  • 3. Enriched — external source, coverage, lookup date, and permitted use.
  • 4. Extracted — supporting passage from an authorized message and model version.
  • 5. Inferred — hypothesis separated from fact, with confidence and allowed use.
  • 6. Unknown — insufficient evidence, so the field stays unfilled.
  • 7. Corrected — prior value, human correction, reason, and downstream effect.

This contract is MAKINAI's decision tool. It prevents the CRM from presenting probability as fact. The form can become shorter while the record becomes more explainable. Every decision-relevant field should disclose where it came from, when it was obtained, who can correct it, and which actions may use it.

Choose what to ask and what to enrich

Ask when the answer changes the immediate next step, must come from the person, or requires an explicit choice. Enrich when the attribute can be obtained permissibly, is sufficiently stable, and can be confirmed later. Do not collect data merely because the CRM has a field. The GOV.UK Design System advises teams to know why every question exists, ask only for information truly needed, and allow an “I do not know” response when valid.

HubSpot documents form shortening that begins with email, checks available enrichment data, and hides enrichable fields; when data is unavailable, the fields appear. Its documentation also notes limitations and additional compliance steps. That proves a feasible pattern, not a universal lift. Test your form, audience, provider coverage, and traffic.

Run a six-week shadow-to-controlled pilot

  • Week 1 — select one form and define acceptance, rejection, and baseline.
  • Week 2 — classify fields as ask, enrich, derive by rule, or remove.
  • Week 3 — run enrichment in shadow mode against a verified sample.
  • Week 4 — configure confidence, unknown, deduplication, review, and rollback.
  • Week 5 — release to part of the traffic while retaining a comparable group.
  • Week 6 — evaluate downstream quality and decide to scale, revise, or stop.

Test personal email domains, small businesses, subsidiaries, similar names, international prospects, and existing records. Microsoft documents duplicate-lead signals based on email, phone, name and company, or email domain, including approximate matches. Use similarity to trigger review; it is not universal permission to merge identities automatically.

Choose architecture by the cost of correction

There are three practical paths. A CRM-native feature reduces integration but constrains provider choice, rules, and portability. A specialist API expands coverage and prices by record or credit, but creates dependency and requires license, freshness, and matching controls. A custom layer can combine sources and logic, but carries higher operating cost. Compare verified coverage by market and segment, useful fields, conflict and correction rates, auditability, retention, and cost per accepted opportunity—not cost per populated field.

The major cost drivers are lookup volume, data providers, identity reconciliation, markets and languages, human review, form and CRM integration, refresh cadence, security, and monitoring. A cheap model can be immaterial compared with false merges, data licenses, and connector maintenance.

Measure conversion and trust together

  • Form completion and abandonment by step.
  • Contactability and duplicates by source.
  • Coverage, conflict, correction, and field age.
  • Human-review time and cost.
  • Sales-accepted leads, held meetings, and qualified opportunities.
  • Cost per accepted opportunity, not only cost per lead.
  • Opt-outs, complaints, and reversed decisions.

NIST recommends instrumenting histories, logs, human oversight, overrides, reported errors, and complaints. If the form is long and sales still distrusts the leads, bring one workflow, 30 days of completion and rejection data, the field map, and anonymized corrections.
