The direct answer: create one front door for demand and an explicit decision contract before using AI for triage. Every request should state the problem, audience, outcome, real deadline, evidence, dependencies, risk, effort, and decision owner. Rules return incomplete or out-of-scope work; AI may summarize, detect duplication, and suggest a category; a person remains accountable for priority, deadline commitments, and portfolio changes.
When requests arrive through email, chat, meetings, and executive messages, the backlog does not represent demand. It represents who managed to interrupt the team. AI can increase asset output while making the system worse: low-value work enters faster, approvals remain diffuse, and strategic projects compete with ownerless urgency.
Write the Marketing Demand Contract
- Problem and audience — what behavior, decision, or friction should change, and for whom.
- Outcome and evidence — business measure, available baseline, and evaluation method.
- Deadline and reason — required date, external event, and cost of delay; preference is not urgency.
- Minimum scope — the deliverable required to test the hypothesis, not every desired format.
- Dependencies — data, product, legal, sales, technology, market, and approvals.
- Effort and capacity — skills, work bands, current queue, and opportunity cost.
- Risk and reversibility — brand, privacy, revenue, customer, and ease of rollback.
- Decision — accept, clarify, combine, sequence, experiment, delegate, or decline.
- Owner — who requests, decides, executes, and accepts the result.
The Contract turns a request into a comparable decision. A CEO request still needs an objective, consequence, and capacity. A detailed form should not become bureaucracy: use conditional logic, prefill known data, and ask only for fields that change eligibility, priority, risk, or delivery.
Separate rules, AI, and judgment
- Rules — required fields, permission, budget, calendar, conflicts, capacity, and approval limits.
- AI — summarize text, extract entities, suggest type, find similar requests, identify gaps, and estimate an initial effort range with uncertainty.
- Person — determines value, resolves cross-functional conflicts, negotiates scope, commits dates, and changes priority.
- System — records versions, decisions, comments, dependencies, approvals, delivery, and outcomes.
- Requester — confirms the problem, supplies evidence, and accepts that work may be returned, reduced, or declined.
Atlassian documents conditional forms and request types that feed queues; Microsoft documents triggered approval workflows and responses. These mechanisms record work, but they do not know whether a request deserves capacity. Do not hide policy inside an AI score: expose criteria, missing data, confidence, and the final human decision.
An eight-week pilot
- Week 1 — choose one marketing unit, map intake channels, and baseline demand, waiting, and rework.
- Week 2 — sample accepted, rejected, duplicate, urgent, and abandoned requests.
- Week 3 — define the Contract, six to ten request types, and clear states.
- Week 4 — build one intake, return rules, and capacity visibility; run in shadow mode.
- Week 5 — test summaries, duplicate detection, classification, and clarification questions with human review.
- Week 6 — activate assisted triage for one cohort and limit priority changes.
- Week 7 — compare time, quality, interruptions, capacity, and delivered value.
- Week 8 — decide whether rules are enough, which integrations to scale, and what remains out of scope.
Start light. A form, a visible list, and a short portfolio meeting may solve more than a new platform. Integrate CRM, finance, or project systems only when the decision requires those facts. Do not automate legal approval, budget authority, or external commitments because the text appears complete.
Measure the system, not ticket volume
- Intake — use of the front door, completeness, duplicates, and returned requests.
- Flow — time to decision, dependency wait, priority changes, and interrupted work.
- Capacity — planned versus unplanned work, skill utilization, and context cost.
- Quality — rework, scope errors, reopened approval, and unused delivery.
- Value — tested hypothesis, adoption, conversion, revenue, margin, or savings appropriate to the request.
- Experience — requester clarity, team trust, and perceived fairness.
- AI — accepted suggestion, human correction, false grouping, department bias, and operating cost.
Do not optimize throughput alone. Completing more requests may only produce assets nobody uses. Compare the pilot unit with its baseline and preserve another queue as a reference when feasible. Revenue may mature later; report intermediate outcomes without calling them incremental impact.
Ownership and cost
Marketing operations maintains the workflow; marketing leadership sets criteria and capacity; requesters own the problem; finance validates economic commitments; legal and privacy own risk; technology integrates; data measures; agencies or studios execute agreed deliverables. Cost grows with channels, units, countries, work types, integrations, approvals, exceptions, history, and replanning cadence.
Localize without fragmenting the portfolio
U.S. teams may have many tools and stakeholder matrices but fragmented ownership. Brazil and Latin America may add WhatsApp, local agencies, distributors, and regional approvals. Preserve one value-capacity-decision model while localizing deadlines, channels, risk, language, and authority. NIST recommends governing, mapping, measuring, and managing risk across the lifecycle; here that includes misclassification, inflated urgency, and ownerless automation.
